Co-Creating a Scalable Leadership Development Model
EDLINKS® consultant Sara Truebridge collaborated with the president to design a leadership development experience focused on building resilience within teams.
Because the organization’s associates worked across multiple locations and remotely, the program needed to be highly interactive, virtual-friendly, and scalable.
The program centered on the three protective factors of a research-based resilience model:
- Building caring and supportive relationships
- Setting high expectations
- Creating opportunities for meaningful participation and contribution
These protective factors provide leaders with practical tools to strengthen engagement, accountability, and trust across teams.

Leadership Cohorts for Real-World Application Â
All mid- and upper-level managers participated in a structured leadership cohort where facilitators guided them through a goal-setting process focused on improving team performance. Participants tackled practical leadership challenges — including building supportive relationships, setting clear expectations, fostering meaningful contribution, and aligning personal goals with the resilience model. Managers were encouraged to experiment with new practices, reflect on their experiences, and share insights with peers, ultimately building trust, vulnerability, and collaboration across departments and locations.

Cohort Learning and Continuous Reflection
The program included three five-week cohort sessions, each focused on one of the protective factors.
At the conclusion of each session, participants shared their experiences and insights with colleagues across the organization. This created a powerful cycle of learning, reflection, and application.
Throughout the program, several important leadership insights emerged:
- Leaders model resilience in everyday practice.
- Teams communicate more openly across departments and locations.
- Employees feel valued, supported, and accountable for shared goals.
- Continuous improvement becomes embedded in the organization’s culture.
